How much does AI transformation cost?
Budget it in phases tied to evidence, not as a single figure tied to a vision. An assessment, then a scoped build, then an extension justified by what the previous phase demonstrated. If a number is quoted before anyone has examined your data or asked who reviews the output, you are being quoted for software rather than an outcome.
The cost driver most organisations underestimate is not the model or the licence. It is data readiness and process documentation. A pilot uses a clean sample prepared by someone who understands the problem; production receives missing fields, inconsistent formats and unaudited duplicates.
This is why an assessment costs less than a failed pilot. Its most useful output is often the list of what not to automate.
Phase the budget so each stage is funded by demonstrated return rather than by enthusiasm. A first project chosen for demonstrability beats one chosen for visibility.
